Zurich cut manual triage from 75 minutes to 15

Cytora turns multi-language submissions into decision-ready risks for Zurich underwriters as it rolls out to 20+ markets.

Challenge

More submissions than underwriters could read

Zurich’s commercial underwriters were overwhelmed by the number of submissions arriving every day. Each underwriter read, reviewed and interpreted every risk by hand, so they could focus on only a fraction of what came in, with no consistent way to prioritize it.

In the mid-market, speed wins. Zurich wanted to cut the time to an underwriting decision by 80%, down to 15 minutes, so underwriters could see and act on more business.

Submissions arrived in many formats and languages, and each had to fit Zurich’s own view of risk while allowing for local differences. Zurich already had a globally standardized underwriting workbench, Z-Horizon+, built on Microsoft Dynamics 365. What it needed was a way to get every required insight into that workbench across 20+ markets and 10+ lines of business, without a months-long rollout for each new country or line.

Solution

One intake layer feeding Zurich’s underwriting workbench

Zurich chose Cytora for its configurability, insurance market expertise and headless platform. Cytora handles unstructured, multi-language submissions, scales quickly and lets Zurich move to managing the platform itself. That gave Zurich fast deployment and control over its global view of risk, with room for local flexibility where markets need it.

Cytora now sits upstream of Z-Horizon+. It converts incoming submissions into structured, decision-ready risks that match Zurich’s global underwriting standards. Underwriters then assess, quote and bind in Z-Horizon+, or pass risks to specialist underwriting platforms. Outputs arrive in local languages, so each business unit works with native-language insight in one global tool, without custom local builds.

Underwriters no longer rekey, reformat or switch systems. “The platform has an incredible workflow that will have many benefits, such as providing more customer information and a deeper analysis for decision-making in the UW area,” said a senior property underwriter at Zurich Mexico.

The rollout moved fast and kept speeding up. By late 2025, Cytora was running across seven countries and two major lines of business at 95%+ accuracy. In Q1 2026, a modular delivery model and a shared master schema added four countries and four lines of business. In Q2 2026, Zurich began moving to self-serve deployment, training its own teams to launch new markets in 12-week cycles. Local underwriters’ trust in the results has helped keep that pace.

Behind that speed is one principle: build once and reuse. Every line of business shares a set of common data fields, and those fields form Cytora’s intake master schema. Zurich harmonized the requirements for them globally, so core configuration is done once and reused in every new market, with local adjustments where needed.

How Cytora helps

Submissions in any format or language reach Zurich’s underwriters as structured risks inside the workbench they already use.

Decision-ready risks

Cytora pulls the data out of each submission and shapes it to Zurich’s view of risk before an underwriter opens it.

Local-language output

Each business unit gets results in its own language from one globally deployed tool, with no custom local builds.

One schema, reused

Shared data fields are configured once and reused, so a new market or line launches with minimal setup.

Results

Faster triage and higher accuracy

Manual triage time fell from 75 minutes to 15. Digitization accuracy rose from 70–80% to 98%, and straight-through processing at intake climbed from 10% to 95%.

Zurich is now live in 11 countries and plans to reach 22 by the end of the year, with new markets going live monthly. Its own teams are taking over deployment, which gives Zurich a repeatable model for its mid-market growth.
